Reinvention without Decline

We described a mini-case of a major decline,  Part One, Part Two and Part Three. And, before that we profiled two mini case studies about what it was like working behind the scenes at a mature company in a financial, in a consumer industry and two more in another century-old university system — Part One and Two. 

Now turn from our 3-part Reinvention mini-case operating from within a technology company,  Part One,  Part Two and Part Three to a different industry with similar needs, but from a consulting assignment.

Reinvention

27. Knowledge Management — Brand Company  

A Strategy and Brand Consultancy. 

Part One

At Think!City a boutique consulting firm we crashed our models together — learning and development, knowledge creation, media production, internet communities, strategy, advertising and marketing. 

We worked together in a highly creative environment within a corrugated metal building designed by a local architecture firm in Laguna Beach, on a curve in Laguna Canyon Road. 

I fell headlong into sharing new knowledge that springs out of new innovations.

We pioneered a way of capturing the essence of a brand on digital video, searched through audio tracks for the touch points and reused portions of the interviews for orienting new coders hired at accelerated rates. 

From our studio we continued internal and external branding with clients ranging from startups to Fortune 100.

This is about our work with a Fortune 100 Mature Real Estate and Relocation Services, similar to the financial case already described.

After conducting knowledge labs for two disruptively innovative fast companies, the opportunity presented itself to apply what we learned to a mature, bureaucratic company responding to the internet threat.

Their greatest challenge was to convince survivors and potential survivors to stick around as the East Coast headquarters called the restructuring shots.  Their situational challenges mirrored those of the Engineering and Construction company in decline — history of miscommunications, changes in top management, merger of two different operating units, a move to Phoenix and the closing of regional offices. 

I received an update from Gasper about our potential engagement. 

Steve,  I was unable to connect with Bob in New York (about our Start Up consulting project there). He was shuttling around two candidates who were being interviewed: a potential VP of Product Marketing and the new VP of Marketing. I will connect with him tomorrow.  Meanwhile, I have a meeting with Steve of Prudential at noon tomorrow to further explore the relationship — get enough information to propose something. 

He has gaps in his organizational development plans. He is running an “agenda for change” and wonders why it is scaring the shit out of everyone. Tomorrow they drop a bomb on the organization — the closing of 6 regional offices and the recombination of the key personnel into one location in Phoenix (over at two year period)

They spent a lot of energy on crafting the announcement, but none on what they would do as follow-on actions to manage the shock. 

Gasper

From the outside it was obvious that in the real world, in their industry, no one was framing their actions by asking:

How would a great company handle this major transition, so in before, during, and after the move it is easy to attract, retain, and develop key talent?  

    • Requires talent transition team of key influencers from day one with this charter, and an open invitation for employees at large to contact, question rigorously, and contribute ideas.  
    • Self-selection out and in.  
    • Manage unintended consequences.

PRERS divisions never really formed a common identity – their cultures so different.  One culture lost their beloved leader as a result of the restructuring.  

The surviving CEO attempted to reengineer a solution, but it never took.  He had a vision of what a wired future would look like and attempted to lay the foundation for closing the gap between their current dysfunctional culture and the desired state by launching an agenda for change. 

However, without any real leadership, 5 teams set out to identify core competencies and to make recommendations about how to close the gaps.  

    • All five teams eventually reported their findings, but nothing substantial happened as a result.  
    • Except, the top 2 executives left the company.  
    • The chairman and vice chairman inherited the baggage. 

Fear Uncertainty and Doubt

It began with what was supposed to be a 2 year advance announcement to give everyone affected plenty of time to consider their options — move, retire or stay and look for another job in Orange County.

That was the intended message. 

    • But we found out “the suits” got a hold of it (lawyers) on the East Coast, and rewrote the bulk of the announcement to protect the corporation from any liability. 
    • What was communicated was loaded with buzzwords and phrases like consolidation, without any details.  So the only real message received triggered negative implications. And watercolor estimates about when will the other shoe drop?  
    • After several of their false starts, we proposed a campaign of communications releases in a variety of formats to help reshape the culture, to support the transition to a new desired state, and to support thinking and acting more innovatively. 

We Started Immediately 

Crazy creative Dave with his digital video gear and I drove to San Diego to meet with volunteers from the other division who were attending their regional meeting — which included, by the way, an afternoon check in session in which employees could talk about any and all issues they’re challenged with by working remotely.

Since one half of the organization had already successfully navigated the transformation from working out of an office to working out of a home office, cut off from former social ties, we interviewed a dozen “experts” who had been there and done that.  

And they were eager to advise those about to confront what they had to years earlier:

    • One woman remembered how she felt others working in the office would assume she was loafing at home.  So she put in longer and longer hours in her home office at her computer, until she burned herself out.  No one felt she was slacking off.
    • One analyst told us that he wanted to make the FedEx guy his new best friend.  Everyday he’d deliver packages and pick up packages for work, but declined a cup of coffee and a danish each time.
    • One vice president told us on camera how he was in shock when word came out that he wouldn’t have a luxurious office with all the other senior executives.  “I mean here I pushed and pushed and climbed up each rung of the ladder, and then what?  They want me to work at my new townhome’s kitchen table?”
    • Others told us how they had to mimic their office routines.  In the morning after coffee and a light breakfast, for example, some would walk, or jog, or work out at the gym before returning home.  Then they’d shower, change clothes, and commute from their second floor to their first floor office and close the door.
    • Mothers told us they established the same routine basically, but still had to monitor what was going on with their kids in another room, even when grandma helped babysit.
    • Some said they carried the office routine to extremes by locking their office door in the evening.  As a reminder to them, that work was over and even if the computer pinged or the office phone rang they weren’t falling for it.  That took extreme effort to avoid the temptation to return.  But, they learned how to manage customers and bosses about their hours.

Those digital video interviews spawned two newsletters full of tips and tricks, video tapes for review in meetings of those eventually moving to Phoenix, and set in motion a series of on-camera appearances by the chairman and vice-chairman which helped them formulate their new leadership messages.  

We (they) had a long way to go, building trust doesn’t happen overnight.

Not necessarily for today, but when Crazy creative Dave and videoed the San Diego survivors of forced remote work we learned more tips and tricks and advice than what we could have created to share with the other division.  Plus, real people, sincere people shared secrets that worked for them.

As far as the Pandemic goes, sure we’ve figured out our routines so we don’t catch the virus.  As far as this passion project goes, yeah, but, Duh!

Probably sound advice, but today I’ve got more than enough things to think about!

So, I have this pandemic to thank?  It’s given me time to sketch out and fill in this work-in-progress at least.

Information is one thing, misinformation — not mistaken, but politically motivated is another entirely.  Why do we as a country have to politicize everything?  Dealing with this pandemic is more than enough, right?

As a Sustaining-Associates Organization Type, my military experience (in the “3.  US Army — Worse Fit”) thrived with 111 SAAT Agile Tiger Teams and 112 SALS Loyal Survivalists primarily with 110 SAAS Analytical Specialists in administrative and headquarters functions.

The first two private companies (6. Vocational Rehabilitation Services — Worse Fit) that hired me as a specialist had spun out of insurance companies — filled with 112 SALS Loyal Survivalists and 110 SAAS Analytical Specialists.

Four Talent Profiles Attracted to Sustaining-Associate Organizations

Growth Stage

Neither organizations could primarily be described as being in their Sustained Growth  phase.  If they were, then they’d entice  110 Analytical Specialists to join 111 SAAT Agile Tiger Teams and 112 SALS Loyal Survivalists from the Rapid Growth Stage which would insure all that hard work from Start Up to Emerging Growth to Rapid Growth continues.

You may recall, while their degree of orientation to affiliation is medium, they favor high in degrees of improvement (of past innovations) and of mastery.  They bring with them a professional background — usually with certifications, association standards, or specialized degrees.

You may also remember that a worse fit for them is in Paradoxy-Moron organizations with talent cultures that thrive on disruptive innovation, speed and independence.

Third Growth Stage for 110 Analytical Specialists

The 110 Analytical Specialists are more loyal to the organization as a whole rather than to a leader or team. They’re eager to take on promotions that require them to specialize.and inject professional traditions into the organization. 

They’re early adopters of “academic” methods, certifications, standards and proven practices for solving complex problems. So, they open the door to more fact-based approaches. 

But there’s a dark side in some cultures, because 110 Analytical Specialists are often seen as internal enemies by 111 Agile Tiger Teams. 

Why?

Rightly or wrongly they’re seen as wanting to take away the people element and the need to address special situations out of the equation for success.

Look if my MBTI holds any weight, then I’m an introvert on most days — an innie.  And being a 113 Idea Packager aka INTP equates into about the 5% range of commonality.  In other words 95% of introverts don’t share the same orientation to life and work.  Doesn’t represent a narrow scope of understanding of me?

For the next few episodes, we’ll show how they (you and I) can take advantage of opportunities in stages of organizational growth from Start Up to Maturity and from Decline to Reinvention.

Consequences of not Mastering Growth Crises

Key points to keep in mind:

    1. Every organization, including our 4 fundamental aspires to grow.
    2. The growth stages follow one after another from Start Up to 3 Growth phases to Maturity and Decline unless a Reinvention transformation kicks off before it is too late.
    3. Each new stage of growth requires a different talent culture than the previous one. One or two “talent tribes” dominate at each stage.
    4. There’s no guarantee a specific company and organization will master the gap between stage its current and potential next stage.
    5. That fact represents a second set of better or worse fits.

Bridging Leadership Gap Between Start Up to Emerging Growth

In our last episode we identified two more Emerging-Entrepreneur talent profiles, 108 Core Business Group and 107 Resilient Product Teams who join 105 Marketing Athletes in the Start Up phase to tighten operations and bridge the leadership gap into Emerging Growth. 

In a Start Up the founder sells a compelling vision of their future.  Just like our clients’ at Think!City did.  Or what happened to Proxima’s early employees who wore a lot of hats and loved it. 

They also expected to be first in line when it came to heading up functions.  That transition from organic free flowing ways of creating a company turned out to be the opposite of what helped them in the second stage.  And pissed off a lot of them when outsiders from bigger companies stepped all over them when they were hired.

Emerging Growth

26. Emerging Desktop Projector Company 

A smaller more manageable sized company of 200 employees generating revenues of roughly 200 million dollars required a full-time director of organizational development and training. Hot damn, that’s me.

Growth Stage from Emerging to Rapid

In the next stage the directive management style required to bridge the gap between start-up and early growth actually plants the seeds for a new crisis at the end of that Emerging Growth Stage.

WTF?

In general it goes like this: 

Too much DIRECTION causes a crisis of AUTONOMY which forces DELEGATION in the next phase.

I learned after I took the job that growth danced between loosening and tightening and between innovation and efficiency.

    • So the early growth phase which Proxima had experienced was about tightening and efficiency in the evolutionary part of the lifecycle.
    • More than anything Proxima’s leaders craved accelerating growth. It competed in the emerging multi-media projector business.
    • Nobody really understood how the market niche would grow rapidly.
    • They were in the midst of extending, improving, and modifying the proprietary formula they had discovered by trial-and-error. 

In other words they set up methods to improve those things that worked but struggled to discard those things that didn’t.

Customers

Proxima’s market mostly consisted of “road warriors” — all those making presentations in sales and marketing meetings.  

And those addressing audiences and students in conference rooms and classrooms. 

What I liked was the hype about their growth and how immediately I saw the advantages of their projectors over the old school overhead classroom projector with the film slides you dropped or mishandled or …

They created presentations in their computers.  

Proxima sold a projector for each of those settings that connected to your computer for the first time.

You created a powerpoint in your computer and projected it on to a screen in front of a group of people.

Founder

Proxima didn’t start out in the multimedia projector business.  

Proxima had been an electrical and electronics supplier at its inception.  Eventually they evolved into selling all the accessories you’d need for PCs — you know the cords, connectors, power packs and eventually projectors — all before my time. 

Early employees loved their flip-flop, cargo shorts and Hawaiian shirt wearing founder.  

2nd CEO

Their CEO focused on policies and procedures more than taking care of business as the “outside” voice to the marketplace.

But, they continued with the new leader who wanted to provide more structure and loved writing policies.

Long Time Employees Loosing Out

Most of the employees from day one believed they would always be in line for promotions. They wore so many hats in the beginning, surely they figured, when they hung up most of those caps in the closet they’d be entitled to freely move up the organizational chart and place their remaining hat on their office’s rack while claiming a position yet to be formulated.  

Instead, those positions at the top level went to people like me who had larger company experience, than they did. Nothing wrong with them,  but they had yet to experience by trial and error what would be required when the pace accelerated and risks grew exponentially.

Summary

To answer your question, yes you can find happiness in one of the Organization Types and  in a growth stage — even if it’s not your type! 

How can that be true?  

Hint, it has something to do with unique challenges at each stage of growth and decline which challenge the key success factors that, well, bred success. 

And, therefore a different set of talents and abilities are required to navigate the transformation from the old to the new.

    • We’ve known for some time now that there’s this kind of yin-yang cycle working itself through organizational developmental stages. 
    • In the first stage the yin expresses itself as a loosening, organic, seeing what will work as the start up iterates its way into existence.  
    • Then too much of a good thing ushers in a tightening to regain control over what is working and what hasn’t worked and needs not to be repeated.  
    • And then having tightened up operations  to restrict control over resources far too much demands the cycle reverses  itself into a newer loosening phase.  

And, so on and so on through maturity, decline and reinvention. But remember, these transformations — think of them as a metamorphosis in the natural world when a caterpillar spins a cocoon, develops, and then emerges as a butterfly — a completely different insect.  

The point is loosening in the start up phase and loosening in the rapid growth stages require similar activities, the two stages are not the same animal or insect as they used to be or will become.

In many cases a strong manager is needed who has the necessary knowledge and skill to introduce new business techniques to help them bridge the widening gulf between start-up and early growth stage.

Often it’s up to 107 Resilient Product Teams to develop “the formula” by reducing the amount of random experimentation while accelerating new business by learning from early customers.  They streamline the rapid product development process and convert emerging knowledge into repeatable processes.

Emerging-Entrepreneurs in a 108 Core Business Group expand the number of products and variations available often preceding the need to break the organization into functional specialties.  They manage through the variable demand, but focus on building the capacity for higher growth with efficient ramp-ups for initial products.

Founders hate to step aside during this turning point, even though they don’t have the temperament to be managers.

If they don’t, they prolong the inevitable. But, as we see in the next stage the directive management style plants the seeds for a new crisis at the end of the early growth stage.

In my own natural experiment gathering intelligence about what might work for me in this manner won over enough people in my 6 degrees of Kevin Bacon method who volunteered to refer me to other like-minded people and introduce me to enough decision-makers that opportunities appeared beyond my wildest dreams.

Not so much as evidence for today, but more for the years I’ve put into the theory and the field testing in my own life and with clients and students I’ve advised, I find this relevant.

An informed decision about what positions you best in your career with a type of organization or a gnarly problem to solve in the next stage of organization growth, decline or reinvention is that this original research has always been about.

As I work my way through this manuscript, Volume Two — Workfit, I fess up that if it weren’t for my daily habits which became rituals it would be awfully hard not to work 24/7 plowing through this content that I know it’s time to shut my office door and walk into my life.

Holiday Forecast for the Week Ahead: 

Some believe that love is an entity that is either present or not, that it must be found, not created, that shows up with its own characteristics and cannot be changed or manipulated. 

Then there’s the school of thought that depicts love as an emotion no different from other psychological states such as fear or satisfaction. In this model, with the right elements, the feeling can be conjured up, led around, intensified and molded …. the role of the subconscious in relationships. 

Below the thinking of which we are aware, there is a vast neural network buzzing with the activity of keeping us alive. This hardworking mind takes in all the sensory and cognitive information of living and processes it at lightning speed, organizing those cues so that only the most relevant information comes into consciousness. 

As for our attractions, by the time we realize them, they have already been vetted by the subconscious against hundreds of criteria, some superficial, some ancient and animal. An awful lot of psychological gauges are involved, too, having to do with our family of origin and how much the other person feels familiar and has similar strengths and weaknesses to that of our parents.

I’m afraid the TauBits of Wisdom offered by the Steves today pale in comparison with what lies ahead for us.  I love this on so many levels, don’t you?

Context

I’ve been feeling the pull of returning later in the day to Apple News for a destination-specific summary of headlines that sometimes go back a couple of years. 

Especially for those that have very little news like Telluride or Humboldt County or Bodega Bay. 

For instance “Stay at Keystone Resort in Colorado for only $109 per night” in “Travel and Leisure” 3 yrs ago. Every time I open “Keystone Resort” this is the lead story at the top of other scrollable photos and headlines and almost always prompts me to return later. 

But, it’s a ritual, which I wrote about as a section in my natural experiment report’s “Conclusion.”

When I finish those eight iPhone screenfuls I’m still effortlessly following my bliss remaining in Daniel Kahneman’s, System 1 as described “Thinking Fast and Slow”.  Click on a place like Keystone, quickly scan photos, headlines and dates until I recognize the last one I captured and move on in under 5 seconds, tops.

There’s more.

From the same source, Travel and Leisure, “Save 40% on Stays at the Santa Ynez Inn in Santa Barbara” — 3 years ago.  

But my favorite from NBC News is, “Bear freed from SUV in Tahoe, California, as family looks on” — 1 year ago.  The video screen shot shows the bear like he’s a member of the family looking in through the rear window as if he forgot to grab his backpack.

And, there’s the second story, but from 2 years ago written by the SFGate that churns my stomach before breakfast,  “4th of July revelers pile Tahoe beaches with thousands of pounds of trash.” 

My report write up currently in the Conclusions chapter is where I feel adrift.  So last night I began to re-read it and edit it from the beginning forward until 8:35 pm.  I left off in the section, “Two Fortune Cookies and Dove Dark Chocolate.”

My renewed interest actually started with two fortune cookies from our local Panda Express at the end of mall across the street from the high school, shared with Emma the Baroness, the Scorpio love of my life, and after dinner by the chance discovery that our favorite dark chocolate wrappers hid B-side quotes of encouragement.

I wanted inspiration and motivation and found a little hiding under the red wrappers:

Life happens between an inhale and an exhale!” Brianna Z., Nevada

Be the sculptor of your dreams.” – Joanne C., California

Difficult roads often lead to beautiful destinations.” – Jetta L. Massachusetts

Don’t stop until you’re proud.” Lauren N., Colorado

But, my next ritual on mornings like this, Friday, in addition to selecting the Holiday Tau for the day which confirms my biases, is reading the comics, or as my day called them, the funny pages.

From today’s “Pearls Before Swine” by Stephan Pastis — who should request a time out from the sidelines for a ruling about his first name — is he or isn’t he a Steve? 

In the first panel with yellow background Rat and Pig stand barely shoulder height behind a brown table with two plates on it. 

Pig says, “Hey look we got fortune cookies. 

Rat says, “Mine says next year brings you great success. 

Pig says, “How nice. 

But, Rat can’t help himself and complains, “Yeah, but they’re all too general and bland like that.  I’d prefer some specificity.”

Read yours.”You will get run over by a 1989 Accord. 

To which Pig says, “Specificity is overrated.

Random ones that make me want change my sign.

And, so are birthdays.  If Kahneman verifies that bliss equates to “System 1” I’d specifically consider changing my birthday to today’s.  But, too much effort and paperwork would be involved — clearly “System 2” stuff which goes against the sentiment, right?

In a way, following your bliss is the most responsible thing you can do. For one thing, it pays. Lucky financial moves will be the result of a stellar perspective, which comes from delving deeply into your delights. You’ll work with your emotions to create circumstances that ultimately benefit many, a skill that rubs off on others.

Our Patron Saint’s Carbon Beach house made the real estate news yesterday in Malibu, California.  Of course, the celebrity pedigree headline wasn’t really needed in this super heated, pre-bubble-licious market.  But his Holiday Tau reminds me of my approach for sizing up one of my coaching clients to zero in on how I could best help.

    • “Future Shock” by Alvin Toffler, a classic I feel which still holds up. As the pace of change quickens we experience self-doubt, anxiety and fear.  We become tense and tire easily, until we are overwhelmed, face-to-face with a crisis situation. Without a clear grasp of relevant reality or beginning with clearly defined values and priorities, we feel a deepening sense of confusion and uncertainty. Our intellectual bewilderment leads to disorientation at the level of personal values. Decision stress results from acceleration, novelty and diversity conflicts. Acceleration pressures us to make quick decisions. Novelty increases the difficulty and length of time while diversity intensifies the anxiety with an increase in the number of options and the amount of information needed to process.  The result is a slower reaction time.
    • Daniel Kahneman’s, “Thinking Fast and Slow”describes two different ways the brain forms thoughts: “System 1” which is meant as a fictional shorthand — not as a brain system or structure: Fast, automatic, frequent, emotional, stereotypic, unconscious. “System 2”: Slow, effortful, infrequent, logical, calculating, conscious. I’m learning a lot about my energy levels first described from within an introversion frame now, from within differences between System 1 and the harder working, energy depletion System 2.  Self-control, for instance is hard and takes a lot of energy to accomplish.  When I write the concentration requires effort until I can find the “flow.” Implications for True Belief — it’s easy to stay in System 1 vs. critical thinking — System 2.  Set some marketing and working on the business goals — System 2 and then ignore them by following the lateral thinking and associative thinking  which Leo da V invites me to do — System 1.

Five Major Stages of Growth for Organizations

Now we’re building on each of the 16 talent profiles and how they can take advantage of opportunities in stages of organizational growth from Start Up to Maturity and from Decline to Reinvention.

Start Ups

What do we know about them?  For our purposes we assume two driving forces conspire together — a disruptive innovation and a rapid pace to commercialize an invention into the marketplace to establish a first movers advantage.  Think Apple, Google, Facebook, and say, Tesla.  

Their founders are often described as a maniac on a mission. In the very beginning they grow organically through loose collaborations. Innovation leads to an IPO or acquisition by a larger company like Google or Amazon or other more mature players in the space. 

What they develop, independently, usually dramatically speeds up a standard process, or eliminates major steps, or in some radical way revolutionizes business-as-usual. 

Think Amazon and retailers. 

Somehow, they are capable of anticipating something new and act decisively to establish a new market, industry, technology, or a new scientific discipline. Seemingly against all odds they’re able to refine and deliver a rapid prototype of the new product category.  

Only technology enthusiasts are interested. 

Here’s the rub. 

Their market niche emerges too slowly for them. 

In the early stage it is built up around one or more visionaries who see the potential for the new technology and fund the first proofs-of-concept. 

Talent Profiles Seeking Better Fits

It makes sense that two Paradoxy-Morons and one Emerging-Entrepreneur are attracted like moths to a flame:

So what do they have in common?  

The first two, 101 Breakpoint Inventors and 103 Commercial Innovators, share the need for speed with the third, but being Paradoxy-Morons they’re really into disruptive innovation.

Speed drives 105 Marketing Athletes, but their focus is on learning from their experience and generating new knowledge while building product teams putting that proprietary intellectual property to work again and again.

Three Talent Profiles Attracted to the Start Up Stage

The typical scenario for the “garage start-ups” is a tricky proposition. If they come up with a discontinuous technology whose sole benefit is to lower cost and improve productivity within a well-worn application arena, they have essentially an unmarketable opportunity. 

The longer it takes to convert visionary influence into early pragmatist orders tests the start-up’s capacity for survival.  

It has to generate enough cash initially, and then stabilize its business by eliminating cash flow problems. 

And that my friend is the crux of the problem.

Oh, and the vast majority of “garage” Start Ups “bonk” against the garage door and never make it out of the first stage.  

More on that later.

If there was a motto at the heart of what 105 Marketing Athletes bring to Start Ups, it would align with this TauBit of Wisdom.

At least through this Pandemic I’m grateful for even minor projects, though by now it doesn’t feel very minor.  Yes, it was an emotional investment revisiting this WorkFit work-in-progress.

Are you with this on me? The first three “If you thinks” don’t add up.  But, the last two wisdoms do.

Well, I recall your TauBit rang true when Emma the Baroness and I first hooked up.  I don’t remember hoping for a soft place to land at all.  Having leaped, I’m eternally grateful for the faith she had in me.

The discussion about better and worse fit focused on me, for illustrative purposes.  Hopefully, you may have noticed an affinity for one or more of the organizations.  And you may have felt a tendency for one or more of the 16 talent profiles.

Gotta tell you I followed this TauBit of Wisdom after learning it the hard way.  I was so intimidated by advising former Vice Presidents and CEOs when I never was one, until I asked a simple question, “What have you been doing about …?” and listened.

This is a continuation of “Volume Two Manuscript — WorkFit” a work-in-progress.

In a recent episode we broke out talent profiles for each of the 4 Organization Types starting with Paradoxy-Morons and Emerging-Entrepreneurs.

Moving in a counterclockwise direction we shift to Sustaining-Associates, the third Organization Type.

You’ll find a better fit working here if your identity is with the organization — expressed as falling along the scale of medium to high degrees of affiliation.  

Usually when people ask what do you do, you probably say something like I work for … (fill in the blank with the name of your employer) and say it with pride.  It might be Nike or Pepsi or The Gap or O’Neal.  The point is if you cut yourself, you’d bleed the colors of the organization.

Now, if you’re a high affiliation kind of person, you’re probably struggling the most with forced quarantines and working from home.  Zoom meeting may help, but it’s just not the same thing.

Worse Fit

We already know that a worse fit is found where higher degrees of disruption innovation, speed and independence define Paradoxy-Morons.  In fact I should point out that at the opposite ends of fit, you couldn’t be more distant and farther apart than 101 PMBI (Paradoxy-Moron) Breakpoint Inventors and 112 SALS (Sustaining-Associate) Loyal Survivalists. 

Better Fit

112 SALS Loyal Survivalists represent the talent profile where higher degrees of sustained improvement, mastery and affiliation meet.

Feeling no need to disruptively innovate, Sustaining-Associates place more value on sustained improvement instead.

Higher degrees of affiliation is what Sustaining-Associates share with Emerging-Entrepreneurs, but without a high degree of speed.

In fact, we can say “sharing a border” with Emerging-Entrepreneurs translates into “medium degrees of speed meet medium degrees of mastery.” 

Emerging-Entrepreneurs, 106 EEOA Operational Accelerants and 108 EECBC Core Business Group share their border with 109 SAICA (Sustaining-Associates) Internal Change Agents and 111 SAAT (Sustaining-Associates) Agile Tiger Teams. 

If we focus on high degrees of affiliation (the “row” stretching from Emerging-Entrepreneurs to Sustaining-Associates) you’ll notice a progression starting with 107 Resilient Product Team to  108 Core Business Group (team of teams) which jumps into Sustaining-Associates with similar 111 Agile Tiger Teams and finally 112 Loyal Survivalists.

Or speed and new knowledge transitions into mastery and sustained improvement.

As we’ll see later when we continue in our counter clockwise sequence, 110 SAAS (Sustaining-Associates) Analytical Specialists share higher degrees of improvement and mastery with 112 Loyal Survivalists and they share a border with Systematic-Professionals.

But, up next I’ll share what it’s like working for Sustaining-Associates either as an employer or as a consultant.

Systems, eh?  Sounds good.  I do feel fatigued, but I’m not sure it is for the same reason.  I guessing it’s just uncertainty, disease and partisan  politics.

Context

This is a continuation of “Volume Two Manuscript — WorkFit” a work-in-progress.

In a recent episode we broke out talent profiles for each of the 4 Organization Types starting with Paradoxy-Morons and Emerging-Entrepreneurs.

Here are some examples from my list of best fit companies and clients for to illustrate what it means to love Emerging-Entrepreneurs the “green box” organization with it’s unique blend of talent profiles:

12.  Director Electronics Distribution Company 

Regional distribution company first tried to grow nationally and then internationally.  

Sure they valued affiliation and speed, but they really weren’t creating new knowledge in the sense I craved.  Their business model placed them in the middle of technology manufacturers which needed to extend their sales volume and technology companies which sourced components from manufacturers that first would work and could be trusted and then could be bought in volume to match expected market explosions.

As a middle player, they needed to “lock up” with exclusive franchise agreements the best known manufacturers and supplement their capabilities with second tier manufacturers which specialized in emerging new technologies.

It took resourceful 105 EEMA Marketing Athletes in technical sales capacities to meet with their customer technology companies (often Paradoxy-Morons) and offer technology support, feasibility assessments and establish sales distribution channels. 

Working directly with their (potential) customer’s  103 PMCI Commercial Innovators with limited resources provide the missing marketing infrastructure as well. It was their job to intimately understand new disruptive innovations of their customers and propose how to take them to market in a way that leapfrogs established industry leaders.  Or, they establish new markets.

The pinch points showed up between inside and outside sales efforts. In isolated sales offices throughout the region inside sales people fielded calls from customers, technical sales people from clients wanting to know prices, terms, discounts, availability for parts and components.  The answers remained buried in manufacturers manuals.  And, of course SKUs didn’t match and the technology conversion hadn’t made things better and easier.  In fact inside sales people turned over at an alarming pace.

My initial success happened when my team streamlined what had been a two week training conference for all new hires. We cut the time in half, identified the regional gurus who made sense out of clunky technology, turned them into trainers and mentors, and switched face-to-face time from classroom to practice session.

They ran into complications with the technology required to translate currencies for product ordering.  Instead the acquirer from Europe already had systems in place. 

Less about innovating and more about sales.

This is a continuation of “Volume Two Manuscript — WorkFit” a work-in-progress.

In a recent episode we began breaking out talent profiles for each of the 4 Organization Types starting with Paradoxy-Morons.

We identified the top four talent profiles most likely to find a great fit working for the “red box” organization:

    • 101 PMBI Breakpoint Inventors
    • 102 PMTL Thought Leaders
    • 103 PMCI Commercial Innovators 
    • 104 R&D Experimenters

In our last episode I returned to my list of my better fit work assignments in and for Paradoxy-Morons to better explain my attraction and describe what it is like meeting their challenges and special opportunities.

Like me, if any of those profiles described you to a high degree, then you’d love working for them, but would hate working for the opposite “tan” boxed-organization, the Sustaining-Associates Organization Type.

But we’re getting ahead of ourselves here today, because we’re “sliding down” the high speed in a counter clockwise direction to the “green” intersection of speed with affiliation and emerging knowledge to dig a little deeper into Emerging-Entrepreneurs.

But, first since we’re here, suspend your critical judgement for a moment, and notice that while these four talent profiles describe folks who love working in “green” they’d hate working for their polar opposites, the “blue” Systematic-Professionals.  And, to be fair the reverse holds true.

Right.

Now,  directly below” the Paradoxy-Moron talent culture is a “border” with 103 Commercial Innovators and 104 R&D Experimenter Profiles where lie the first two of four more Talent Profiles found in the Emerging-Entrepreneurs Organization Type, 105 EEMA (Emerging-Entrepreneur)  Marketing Athletes and 106 EEOA  (Emerging-Entrepreneur) Operational Accelerants.

Emerging-Entrepreneurs share the “Speed” dimension with Paradoxy-Morona, but they add “New Knowledge” and “Affiliation.” This Organization Type “box” lies next to Sustaining-Associates and shares the “Affiliation” dimension with it.

Rounding out Emerging-Entrepreneurs are 107 EERPT (Emerging-Entrepreneur) Resilient Product Teams and 108 EECBG (Emerging-Entrepreneur) Core Business Groups.

Just as 101 Breakpoint Inventors prefer the intersection of the highest degrees of Disruptive Innovation, Independence and Speed for Paradoxy-Morons, 107 Resilient Product Teams prefer the combinations of the highest degrees of Speed, New Knowledge and Affiliation and anchor Emerging-Entrepreneurs.

Except for sharing a higher degree of Affiliation with 107 Resilient Product Teams the magnet for the talent profile 108 Core Business Groups is its preference for medium degrees of speed and new knowledge.

Here’s something to consider when it comes to avoiding worse fits throughout your career.  So far we can say both 101 Breakpoint Inventors ( worse fit: Sustaining-Associates) and 107 Resilient Product Teams (worse fit: Systematic Professionals) would struggle the most if employed in their diagonally opposite “boxes”.

Both embody the highest degrees of dimensions that define their Organizational Type and share no other “box” border usually defined by one or more medium degrees.

If you’re driving disruptive innovation at a rapid pace and accustomed to being able to call your own shots (101 Breakpoint Inventors) you don’t have the patience to endure higher degrees of sustained improvement, identity with a brand or company (high affiliation) and the perceived time it would take to master a process or system.

If you’re driving the discovery and re-application of new knowledge at an accelerating pace within trusted teams (high affiliation) (107 Resilient Product Teams) you’ll also bristle at the slow pace required by (Systematic-Professionals) for mastery of embedded and embodied knowledge within  an organizationally independent identity.

Before moving on to Sustaining-Associates,  let me pull from my list of best fit companies and clients for my next episode to explore what it means to love Emerging-Entrepreneurs the “green box” organization with it’s unique blend of talent profiles:

In our last episode we began breaking out talent profiles for each of the 4 Organization Types starting with Paradoxy-Morons. 

At first I couldn’t figure out how I could contribute most to each Paradoxy-Moron-like company for which I worked or later advised. 

But, of course over time patterns emerged. 

Take for instance …

23.  Organizational Development – Technology

Working for a 101 PMBI Breakpoint Inventor was right up my alley.  Ed, the General Manager of a technology division in Southern California had a vision for advanced manufacturing in the future.  He subscribed to the “lets-use-our-own-technology” to see what it makes us become.  

He wanted to chunk out unneeded steps in the process, break down manufacturing lines into small groups and cross train everyone.  And he wanted to “pull expertise” from engineers who supported the operations to “upskill” the teams.

This wasn’t a startup.  It wasn’t met with open arms by the engineers or the factory supervisors or even the manufacturing teams.

Really at the core the biggest obstacle was how the “rank and file” used to being told what, when, and how to “do it” couldn’t grasp his unproven vision of doing things in a new way.  So our role was to help Ed communicate in more tangible ways what his vision was so people could begin to participate. 

We set up Minimum Viable Product demonstrations on the factory floor and challenged the old timers to compete.  When they couldn’t they knew it was time to trust where he wanted to take us to the future.

Climate for Innovation — that’s the theme my team got three local leaders of manufacturing, software engineering and firmware engineering to sponsor in the California division of an east-coast headquartered company.

They were on the hook to finish products on their roadmaps, but to figure out ways to shrink development time before their competitors did. 

We scheduled a communications program that interviewed each leader and gave them an opportunity to describe what was important to their group and how each of the other groups fit together.  

It wasn’t technology or talent as much as it was product team formation, storming, norming and performing that sped progress on the relentless time to market. 

By sailing to Catalina, holing up in a local hotel and hashing product roadmaps teams were literally able to think out of the box away from the mainland and return to their work with a fresh perspective.

If anyone is going to render our technology obsolete, so Paradoxy-Morons believe it better be us.  It’s only a matter of time — faster than they or you may think — before someone else develops the next generation

Easier said than done, but how do you stay one or two steps ahead of the technology and competition?

You enlist an intrepreneurial network of 104 PMRDE R&D Experimenters (people closest to the products) for matching ideas and developing new concepts, for  finding like-minded co-conspirators and influencing decision-makers with budget to invest.

It’s not always about exploring what’s “out there” as it relentlessly pursuing was to re-engineer and leapfrog their own products.  If anyone is going to render our technology obsolete, it better be us.

It’s only a matter of time — faster than they or you may think — before someone else develops the next generation.

Sometimes you literally need to remove yourselves from the internal politics and status quo, like across the street with fewer resources as in a startup to meet your goal of bringing in a much smaller footprint to huge computer, that was faster and easier to program

What makes Paradoxy-Morons tick? Faster, better,  brighter,  smaller, cheaper. 

What are their unique challenges? Willingly and frequently jumping out your habitual ways, accelerating teams to keep pace with the time-to-market demands, and then soaking up “proprietary” processes converting them into best practices and circulating them to whomever needs them as they need them.

25Director Continuous Improvement 

When engineering companies place a premium on time-to-market for handing out bonuses to their product managers, those manager want to pick their own exceptional players they can trust, and shield them from unnecessary activities like attending an endless seeming stream of meeting.

Welcome to the pressure-packed nearly no-win world of 103 PMCI Commercial Innovators.  What’s more important — driving revenue or scheduling yet another series of non-productive meetings? And what’s wrong with flying by the seat of our pants and doing whatever it took to meet new time-to-market product introductions?

26Emerging Desktop Projector Company —

With 200 roughly employees generating revenues of roughly 200 million dollars. Not enough time.  Spread too thin.  Unforeseen obstacles.

Not only isn’t there enough time, but as a 103 PMCI Commercial Innovator when you begin your new product, you only have a smaller set of engineering and technical people at your disposal,  No-one remains idle.  The “good ones” aren’t available until they complete  their current assignments.  If something delays their product launch, your  own kickoff with a full team is in jeopardy.  

103 PMCI Commercial Innovators worked with me to facilitate their teams using their product (multimedia projectors) but in a reverse engineered way.  Instead of lecturing or teaching from a laptop, we connected one to Tegritys’ whiteboard system on the company’s intranet.  Instead of projecting we were co-creating PowerPoint-like output.  We were able to share drawings, schematics, intentions and changes in near realtime and as a “place” for each person who missed a key part — traveling, still on a product-delayed team — and catch up quickly.

104 PMRDE R&D Experimenter and 102 PMTL Thought Leaders collaborated with a small group researching how lasers could project images over great distances hoping for a breakthrough.  A San Diego University’s foundational research partner shared the cost and provided needed resources to launch a minimum viable product as a proof of concept for commercialization.

Summary

What makes Paradoxy-Morons tick?

They notice how limited the traditional, status quo solves the really complex problems and challenges

Disrupting. 

A fast-paced, innovative culture that attracts and retains the best of the best. 

Motto?

“It’s better to seek forgiveness than to ask permission.”

What are their unique challenges? 

      • They champion paradigms based on new science discoveries.
      • Once is not enough. From one world beater to several again an again
      • Finding commercial applications of disruptive innovation in the form of new product categories — which haven’t been proven until flawed prototypes and buggy technology work themselves out

What are the takeaways?  

Innovations have to come faster.  Concurrent overlapping talent demands.

In the start up stage they are capable of anticipating something new and act decisively to establish a new market, industry, technology or a new scientific discipline.

While this is true, I’m always amazed that my team can measure up to that team which seems to be flawless compared to mine.  And, at work during my careers, I did side with the underdog, the employees called associates, when it came to maneuvering through their organizations.

Wow.  The first two sentences made me grab this TauBit early in the day.  It promised so much, until it lost me in the last two words.

Holiday Forecast for the Week Ahead:  

The battle to change is challenging enough when it’s you you’re trying change, but when it’s someone else, it’s not only hard, it’s also probably futile, possibly selfish and likely impossible. 

Of course, all around us transformations are occurring without mental effort, intention or any willpower at all. 

Tides go out and in and out again. Planets travel; naiads become dragonflies; babies learn to stand and sing and leap. 

When you quiet your mind, breathe easy and do very little of anything at all, you align yourself with the ever-changing nature of nature.
